Enterprise Server Migration and Testing Initiative
Context
Led a critical server migration project for a large organization’s analytics platform. The initiative involved migrating production databases, SQL agent jobs, VB.Net applications, and Power BI reporting infrastructure to new server hardware while maintaining business continuity. The project was essential for modernizing the analytics infrastructure and ensuring reliable access to business intelligence tools across multiple departments and regions. The platform tracked $1.7B of the organization’s revenue and operations.
My Role
Served as project manager coordinating cross-functional teams, including database administrators, application developers, and business stakeholders. Applied structured project management methodologies to oversee testing protocols, cutover planning, and stakeholder communication. Facilitated weekly status meetings to track progress across multiple workstreams, including database migration, application testing, and user access validation.
Challenges
The project faced several critical obstacles that threatened the timeline and business operations. Testing revealed complex dependencies between legacy VB.Net applications and production data sources, requiring extensive validation of job outputs and data integrity. Access issues emerged with SharePoint test locations, preventing proper validation of migrated reporting capabilities. Month-end processing jobs presented particular complexity due to their infrequent execution schedule and business-critical nature. Coordinating the final cutover required careful timing to minimize business disruption while ensuring complete data synchronization.
Approach
Structured the work around comprehensive testing phases with clear validation criteria for each component. Established parallel testing environments to compare production outputs with migrated system results, ensuring data accuracy and application functionality. Coordinated with the DBA team to plan a two-hour database copy process from production to the new server. Worked toward scheduling the cutover during optimal business hours to balance operational needs with technical requirements. Implemented documented test result reviews and scheduled specific sessions for month-end job validation to address the most complex migration elements.
Outcomes
Successfully coordinated the testing phase with matching results between production and test environments across SQL agent jobs, VB.Net applications, and data outputs. Established clear cutover procedures with defined timelines and stakeholder responsibilities. The project maintained business continuity by allowing continued Power BI usage on the current server during migration. Delivered a structured approach to handle the most complex month-end processing requirements through dedicated testing sessions.
Lessons Learned
Dependency Mapping is Critical: Complex enterprise systems have intricate interdependencies that require thorough documentation and testing. Early identification of these relationships prevents last-minute surprises and ensures comprehensive validation approaches.
Stakeholder Access Management: Coordinating access permissions across multiple systems and user groups requires dedicated attention and early planning. Test environment access issues can significantly impact validation timelines if not addressed proactively.
Phased Validation Approach: Breaking complex migrations into manageable testing phases with specific validation criteria enables better risk management and more precise progress tracking. This approach proved essential for maintaining confidence in the migration process while managing business stakeholder expectations. The initiative demonstrated the importance of structured project management in complex technical migrations, emphasizing thorough testing, clear communication, and careful timing to ensure successful enterprise system transitions.
